Projects may take weeks, months, and even years. There is no ideal situation when a plan goes as it has been drafted. Any manager will be happy to avoid risks and project scope creep. Therefore, it is critical to have a clear initial picture of the plan. Baselines will help with that. From this article, as a part of our Microsoft Project tutorial , you will learn about a baseline in general and how to set baselines in MS Project.

A baseline is some condition against which all other states of a plan will be compared. It allows managers and team leaders to compare any other state of a project with the initial one and see where it has changed the right direction.

In other words, it is a fixed schedule, cost or scope of a project. If you began planning in Microsoft Project, here is how you can set a baseline. Microsoft Project allows setting up to 11 baselines in a single project.

Probably, you will never get even close to this number. However, the software makes this situation safe in case you will encounter it. Once you have tasks and dates of your plan, you can start setting a baseline in MS Project. To do it, go to the Project tab, then Schedule group, and choose Set baseline.

In the Set baseline window, you will have a chance to select a baseline. Note that you can set a baseline in MS Project for the entire project or for selected tasks.

You will see that grey bars will appear. They will show you the baseline. You can update your baselines in Microsoft Project adding tasks to charts even after the baseline has been set. This is helpful in situations when your plan is developing but you need to add new tasks to it.

To update a project, we take almost the same steps we took when added a new baseline. Here, you will also need to choose a baseline and select whether it will be applied for the entire project or just for selected tasks. Microsoft Project is not the only tool where you can set baselines in your projects.

Moreover, you can even do it faster and easier. You can create a limitless number of baselines but only one will be active. By default, your baseline will take the date of its creation.

However, you can easily rename it at any moment. To set a baseline in GanttPRO, click on the button with three dots at the top right corner , then Baselines , and then Create a baseline. Your baseline will be shown as a pale line under each task. Note that it is very easy to delete any baseline at any moment.

Baseline Finish fields

 

After you set a baseline, you can still edit baseline values. However, edited baseline values do not cause any recalculation of baseline work fields. How Calculated As soon as a baseline is saved, the resource’s total scheduled work at that point in time is copied into the Baseline Work field for the resource. This copies the current value of the Work field into the corresponding Baseline Work field. This fact is also confirmed if in the right side panel we hover over the bar for this task and look at the information displayed in the tooltip.

Besides that, if you change the current table to the Variance one, you may see for this task a value of 5 days for the Start Variance and Finish Variance columns. So, for this task, in the Duration column type 2 d, meaning 2 days. The red bar at the top changes and increases its size to 2 days duration. But the grey bar beneath is still consistent and remains to indicate a duration of 5 hrs. Also due to the dependency between tasks the following tasks are rescheduled, causing differences with the dates saved in the baseline, as you might also see in the right chart.

Insert other two columns, namely Work and Cost to assess the current state of the schedule in terms of work and cost.

Drag the vertical divider between the two panels to the right to create more space for the left table. Then repeat the process again for the Cost column. Move the Cost column after Baseline Cost by dragging it to the right. If you look in this table at the “Perform architect’s inspection” task, you may notice the differences between the Baseline Duration and Duration values, and Baseline Finish and Finish values.

Also the change in the current task duration draws some changes in the current values for Work and Cost , being different from their counterpart values stored in the baseline. Now, that you’ve set a baseline for your project, you can compare the actual dates to the original planned dates, that were captured in the baseline. In this way, you can use the baseline as a basis of comparison as you track progress of the project. So you have a delay of a few days, compared to the initial schedule.

Another place where you can see the impact of baseline is in the Statistics dialog. To have a look on it, in the Project menu, press on Project Information , then on Statistics , where you can see a baseline entry for Start , Finish , Duration , Work and Cost columns. Example At the start of your project two months ago, you saved a project baseline. A month ago, the scope of your project changed, and you saved a second baseline with Baseline 1.

Since then, you’ve made further adjustments and have saved a third baseline with Baseline 2. You now want to compare and analyze the three sets of baseline work values.

Remarks The baseline work fields contain 0 days until you save a corresponding baseline, which you can do at any time during the project in Set Baseline dialog box.

Select the baseline you want—Baseline or Baseline 1 through Baseline This copies the current value of the scheduled Work field into the corresponding Baseline Work field.

Not enough information. When you save your project , the baseline is saved with it. Project management tip If your current data never seems to sync with your baselines, you may need to take a hard look at your original plan. The project scope may have changed, for example, or you may need more resources than you first thought. Check with your project stakeholders, and consider setting a new baseline using the above procedure. If you add a task to your project after a baseline has been set, you can add the new task to this baseline.

Select the new task you want to add to the baseline. If the task has subtasks, be sure to select them, too. Under For , click Selected tasks. To all summary tasks Updated baseline data for the new tasks is rolled up to all associated summary tasks, not just the nearest summary task.
